From integrated chain guards to European integration – Germany’s most advanced ebike production facility is full of small components, big ideas and people who bring it all together. We visited KETTLER’s e-bike factory in Sankt Ingbert to find out why three coats of paint are better than seven, how a high-bay warehouse could double as altitude training, and why bikes “Made in Germany” have a bright future.

Aluminium frames float by above our heads while paint robots dance with precision besides us, and autonomous forklifts glide past between us. KETTLER’s e-bike factory in Sankt Ingbert, in Germany’s Saarland region, is a masterclass in micrologistics, a mesmerising production choreography and a blueprint for how people and machines can work together to build bikes in one of the world’s most expensive labour markets.

One of the masterminds behind this logistics composition is Jan Begemann. Jan is Co-Managing Director of KETTLER Alu-Rad GmbH, Head of Development, and Head of Production Planning. You already get a sense of the scale from the car park, but it’s only once you’re inside that the facility’s full complexity becomes clear. Jan walks us through the production figures in the dealer showroom: four assembly lines and 350 employees, churning out up to 150,000 bikes a year. But the real eye-opener isn’t the sheer volume, it’s the wide range of models. Unlike in car factories, where each line typically produces just one model series, KETTLER’s production lines often handle hundreds of different bikes. Production runs are split into batches. A small batch might be 150 bikes, while a large one can run into the thousands. And for each batch, it’s not just the correct frames that must be delivered to the line just in time, but also every single component, from the drivetrains and wheelsets to headset caps, mudguards and bolts.

It’s a surreal logistical challenge with very real financial consequences. For example, if the speed sensor cables are missing at the start of the batch, the headset can’t be fitted, the rear wheel can’t be mounted, and the software can’t be installed. As a result, the line grinds to a halt, and downtime is a worst case scenario.

€100 Million Investment – Why Do KETTLER Build E-Bikes in Germany?

There’s a large-format photo hanging on the wall showing former chancellor Angela Merkel, wearing an FFP2 mask, standing in front of a KETTLER cargo bike. The picture dates back to the height of the pandemic – boom times for the bike industry. Germany has a long tradition of bicycle manufacturing, and e-bikes have a bright future. But whether German e-bike production plays a role in that future is still an open question. And it’s projects like this that could help to provide the answer.

You could see the factory as just another production facility where people and machines fit aluminium frames with components and ship them off in cardboard boxes. Or, you could see it as a €100 million vote of confidence in Germany as a production partner – or even as a bold experiment. While the internal workflows are highly refined and well coordinated, the world outside is anything but predictable. The plans for the facility were drawn up before COVID and Germany’s energy crisis, construction took place during the pandemic-driven bike boom, and the plant was completed just as the market took a nosedive.

Add to that the ongoing pressure from Asian competition, persistent supply chain issues and, more recently, random border checks affecting staff who commute to Sankt Ingbert from nearby France at 5:30 in the morning. At KETTLER, the big political talking points suddenly become very real: global trade, tariffs, e-mobility, German industrial policy, the European market, sustainability, and border controls.

And hanging over it all is one central question: is it even viable to produce e-bikes in Germany under these conditions?

Next Stop: Primer – Riding the KETTLER E-Bike Factory Rails

A worker pulls a raw KETTLER QUADRIGA frame from its box and hooks it onto a type of hanger. Suspended from the ceiling is a rail system carrying hundreds of these hangers, loaded with both painted and unpainted frames, weaving their way through the entire factory. Even without decals, the QUADRIGA frame is unmistakably a KETTLER – the integrated chain guard has long been a signature feature of KETTLER’s premium models.

Like every frame, it’s fitted with a tracker at the very start of production. From here on, a software takes over and sends the frame to its next destination. Primer, paint booth, buffer storage or assembly line – every frame follows its own path. But the very first stop is quality control. Here, each frame is checked for tiny air pockets in the welds. If any are found, they’re filled in and the area is sanded down. Because flawless surfaces are the foundation of perfect paintwork.

Afterwards, all threaded holes are sealed with silicone plugs to keep paint out of places it doesn’t belong. These plugs are later removed, cleaned by a specialist company and reused. Sustainability, in this case, means taking the long way round. Think of it as marginal gains – just aimed at shrinking the environmental footprint.

Why More Paint Isn’t Always Better

The material savings from KETTLER’s largely automated spray booth are anything but marginal, using just 120 ml of paint per frame instead of the usual 250 ml. And this system is something quite special. The paintwork and finish quality are a major USP for the German team. While other manufacturers receive their frames pre-painted, KETTLER handle everything in-house. That means they know exactly what lies beneath the glossy surface, can spot imperfections, and reject any faulty frames.

Rather than masking oxidised spots with thick, brittle layers of paint, the team in Sankt Ingbert focuses on getting the surface quality right from the outset. Only once it’s flawless do the frames get primed, painted, and clear-coated.

The primer is applied as a powder coat, the main paint layer is a wet coat, and the clear coat is powder. The advantage? Powder coating is especially impact-resistant, and any excess powder can be collected and reused. Wet paint, on the other hand, offers brilliant depth, rich colour variation and excellent scratch resistance. But the key is balance: too many layers make the paint brittle and prone to chipping.
According to KETTLER, the sweet spot between luminance and durability is exactly three layers. To make this process as efficient as possible, every frame profile is stored in the painting software – including our KETTLER QUADRIGA frame. So the paint robots don’t just spray blindly in the general direction of the frame; they follow the exact contours of each model as mapped in the software. Doing so saves paint, time, and touch-up work.

However, when it comes to the final step, it’s all about precision by hand. Female staff apply the final decorative decals and model names with pinpoint accuracy – a task that, along with lacing the wheels, has become firmly rooted in women’s hands. All attempts to train male colleagues for this intricate, fine-motor work have proven unsuccessful so far.

The Autonomous Block – KETTLER’s Material Warehouse Is a No-Go Zone for Humans

While the frames ride overhead towards the paint shop, things are moving on the ground too. A huge number of parts need to arrive at precisely the right time and place for every production batch: hundreds of mudguards, thousands of spokes, kilometres of cabling, and tonnes of motors. Everything must be picked, prepared and distributed so there’s always enough material, but never so much that it congests the workflow.

The entire process is based on production materials lists – detailed technical documents that read like the script for a complex and perfectly timed performance. As if by magic, autonomous forklifts and driverless cargo vehicles set off, disappear down dark aisles, head for storage locations known only to them, and return with crates full of parts. It’s only at the handover station that people get involved again, sorting the parts onto pallets and delivering them to the assembly lines.

One area gets special treatment: the bolt warehouse. Like a little sanctuary, it sits fenced off between the production lines and is run by specially trained staff. These bolt guardians carry a huge responsibility. Just one handful of the wrong bolts, in the wrong place at the wrong time, can bring an entire production line to a halt – with far-reaching consequences. Ideally, just 24 hours pass between a frame arriving and a finished bike leaving the line. A halt on one line throws off the entire production schedule and logistics chain.

To ease the pressure, up to 850 frames can be held in a ceiling-mounted buffer store. That might sound like a lot, but it only covers one full day of production when the factory’s running at full capacity. If one line goes down, the buffer is there to absorb the impact. If the buffer runs empty, production stops.

Manufacturing Momentum – Does It Make Sense To Produce E-Bikes in Germany?

I spot an intruder up near the ceiling. A pre-painted frame glides along the rail, right in the middle of the dark blue KETTLER QUADRIGA models heading towards assembly. And it’s not just one, it’s an entire production batch. Jan offers an explanation that clears things up while also adding a new layer of complexity. KETTLER don’t just produce their own e-bikes here in Sankt Ingbert. They also handle production runs for sister brands under the umbrella of the Zweirad-Einkaufs-Genossenschaft (ZEG).

To really understand bicycle production in Germany, it’s not enough to simply follow a frame from one station to the next. You must look at the structures beneath the surface. The ZEG is a cooperative of bike retailers. It negotiates better terms for its members when buying components and owns a number of its own brands and subsidiaries. So it makes perfect sense to use any spare production capacity in Sankt Ingbert to build bikes for partner brands as well.

If you think bike production is all welding sparks and aluminium profiles, you’ll be disappointed

The trademark aluminium frames aren’t actually made here. In fact, industrial-scale aluminium frame production has more or less disappeared from Germany altogether. But Jan makes it clear he doesn’t believe it has to stay that way forever. His vision of local manufacturing is based not just on high wages and energy costs, but also on flexibility, low transport expenses and freedom from tariff-related risks.

There’s another big plus for building bikes in Germany: speed. A new Bosch motor doesn’t need to be shipped to Asia, fitted there, and then sent all the way back – it can be installed directly and rolled out to retailers almost immediately. In a market where customers expect nothing less than the very latest motor tech, that kind of turnaround time can be a real gamechanger.

And if you’ve ever had to wait months for a replacement part like a plastic cable guide made in Asia, you’ll appreciate the benefit of local stock. At KETTLER, a staff member can simply walk to the warehouse, pop the part into an envelope and send it off the very same day. The level of local production is genuinely impressive. Even small plastic components – the kind we’ve long since mentally outsourced to Asia – are produced in Germany and installed right here on site whenever possible.

Internal Routing and Wiring Harnesses… – Modern E-Bikes Are Complex Machines

Production at KETTLER doesn’t look much like the traditional image of an assembly line. Wheelbuilding, mudguard stamping, and tire fitting stations are arranged around the main assembly area. The first step? Inserting the wiring. And that’s no small task – things can get pretty cramped even inside a large e-bike frame. Lights, motor controls, brakes, speed sensors, drivetrain, power supply: a state-of-the-art e-bike is a highly complex product, and ideally, production is already factored in at the design stage.

If it’s not, you can end up with something as basic as a cable that doesn’t fit inside the frame. That’s why it makes sense to connect product development and production planning right from the start. KETTLER don’t just know what looks good on the drawing board, they know what works on the production line too.

The frame itself is clamped into a mobile assembly jig that can be rotated, tilted and height-adjusted as needed. The aim is to make every production step as ergonomic and efficient as possible. Wheels are built just-in-time right next to the assembly line, mudguards are stamped on site, and saddles are fitted directly onto seatposts so everything can be mounted right on time without the need for intermediate storage. At the end of the line, every fully assembled e-bike undergoes a meticulous final inspection before being packed up and moved into the impressive high-bay warehouse.

A fun fact for the production planning nerds among you: every batch starts with the largest frame sizes. So if a steerer tube accidentally gets cut too short, it can still be used in a smaller frame later on. Zero waste.

Altitude Training in the High-Bay Warehouse? – The Air Is Thin in KETTLER’s E-Bike Storage Facility

13.6% – that’s the magic number. Because the oxygen level in KETTLER’s high-bay warehouse sits at exactly 13.6%. Normally, you’d expect 21%. So what’s going on? Is Sankt Ingbert a secret training camp for pros who can’t afford altitude training, or are the employees secretly boosting their haematocrit levels to Bjarne Riis heights? The truth is far more mundane, and – as so often – it comes down to fire safety. At 13.6% oxygen, the cardboard boxes used to store and ship the bikes can’t ignite. And there are a lot of boxes here. The second magic number? 50,000 – that’s how many e-bikes the warehouse can hold.

If the parts warehouse with its autonomous forklifts already felt a bit sci-fi, the towering aisles of the high-bay storage facility really take it to the next level. In the dim lighting, massive machines whir through the corridors, stashing newly built bikes or retrieving packed ones for dispatch. Human workers rarely venture into this eerie, post-apocalyptic landscape – unless a box gets jammed. In that case, specially trained industrial-climbers are called in to fix what the robot colleagues can’t.

From the warehouse, it’s straight to the loading ramp, with up to 1,000 bikes capable of leaving the factory each day. That’s only possible because nearly every process here has been streamlined and automated. Self-driving forklifts ferry the packed bikes to the lorries, where they’re finally handed over to staff for loading and stacking. However, with so much automation, it raises a crucial question: what role do people still play in a production line this optimised?

Machines Weld the Frames, People Build the Bikes – KETTLER’s True Superpower Is Its Employees

When writing about KETTLER’s e-bike factory in Sankt Ingbert, it’s easy to get caught up in superlatives: the scale of the facility, the production capacity, the impressive logistical choreography or the near-futuristic levels of automation. By focusing on all that, however, it’s easy to overlook what really keeps everything running – the people.

Because at the end of the day, it’s still human hands and minds that make the difference. Not just through the skill of fitting tires in seconds or applying paint to a prototype with surgical precision, but through the shared pride in building something together.

You often see staff huddled together, chatting and exchanging ideas. And that’s not just nice to have – it’s essential. Every new batch requires coordination and communication on the production line. Processes need to be developed, routines established. And here, that doesn’t just happen interdepartmentally, but also internationally. A large part of the workforce commutes in from France. People speak French, German, English – and they build bikes. Really, Jan ought to be giving politicians daily tours of the high-bay warehouse, the paint shop, and the assembly lines, symbolising bold investment, sustainable mobility, and real-world integration in action.

KETTLER’s e-bike factory is impressive to say the least. It’s efficient, smart and highly automated, but it’s also driven by passion, personality, and teamwork. Most of all, though, it’s forward-looking. KETTLER prove that it’s possible to build complex e-bikes in Germany – with a high share of value creation taking place in Europe rather than Asia. And maybe that’s exactly the message the bike industry needs to hear right now.
